How a hybrid heat pump works

A hybrid system pairs an air source heat pump with a boiler, normally gas, and a controller that picks which one runs. On mild days the heat pump heats the house on its own. On the coldest days, or when you need a lot of hot water quickly, the boiler takes over or helps out. The idea is to get most of a heat pump’s lower carbon heat without needing the house fully ready for one.

It is a genuine option for some homes. It is also a compromise, and the biggest catch is money: in England and Wales the £7,500 Boiler Upgrade Scheme grant does not currently cover hybrids that keep a fossil fuel boiler, so you pay the full price yourself.

The packaged type with a combi can avoid a hot water cylinder, which suits smaller homes where cupboard space is tight.

Who a hybrid suits

  • Homes with a working boiler under about 5 years old, where ripping it out would waste money.
  • Larger or older homes that lose heat fast and cannot be insulated soon.
  • Homes with no room for a hot water cylinder.
  • Owners who want to cut gas use now and go fully electric later.

It suits less well if your home could run a full heat pump comfortably, because then you lose the grant and keep paying a gas standing charge for little benefit.

The trade-offs, plainly

  1. No Boiler Upgrade Scheme grant. The scheme is for replacing fossil fuel heating, and a hybrid keeps it. Check the current rules on gov.uk.
  2. Two appliances to maintain. The boiler needs an annual Gas Safe service, and the heat pump needs its own checks.
  3. Two energy bills. You keep a gas supply and its standing charge.
  4. Control settings matter. A badly set controller can run the boiler far more than it needs to, which undoes the point.
  5. Lower upfront disruption. Radiators often do not need upgrading, because the boiler can cover cold days at higher temperatures.

What it costs

Hybrid prices vary widely, depending on whether you keep your boiler or replace it and how big the heat pump is. Ask for itemised quotes so you can see the heat pump, boiler and controls priced separately. Compare that, without grant, with a full air source install after the grant: typically £3,500 to £7,000 in England and Wales (checked October 2026). Ask the installer what share of your yearly heat they expect the heat pump to supply, and at what outdoor temperature the boiler takes over. That one answer tells you how much gas you will really save.

Checking the installer

The heat pump side should be fitted by an MCS-certified installer and the gas side by a Gas Safe registered engineer. Often that is the same firm. City Boiler connects you with independent installers and checks both certifications before they quote.

Do I still need a gas safety check?

Yes. The boiler half still burns gas, so it needs a yearly service by a Gas Safe registered engineer, alongside any service the heat pump needs. You also keep paying the gas standing charge.

Is a hybrid a good stepping stone?

It can be, if your house is not ready for a full heat pump yet and you plan to insulate later. Just be aware you pay for two appliances now and may pay again later to go fully electric.
